

Most brush projects don’t fail in manufacturing. They stall in sampling — not because the brush can’t be made, but because expectations and feedback go unclear between the first sample and production approval.
A custom brush is not designed on a screen and then made. It’s converged on, through samples — and the stretch between the first sample and a locked production spec is where most of the real communication in a project happens, and where most of the avoidable delay lives. Understanding how sampling actually works is the single best way for a brand to move faster, spend fewer rounds, and arrive at a brush that’s right.
This is the map of that process, stage by stage, from the factory side — what happens at each step, what the factory needs from you, and where projects tend to get stuck.
It’s a fair question that brands often think but rarely ask: why can’t a brush just be made right the first time? Even with reference photos and an existing brush to match, a surprising number of the things that decide how a brush performs simply cannot be confirmed on paper — fiber taper, bristle density, the bloom and spring of the head, the balance, the handle weight. They’re physical properties you have to hold to judge.
The honest factory version is this: two brushes can look almost identical in a photo and feel completely different in use. Sampling exists to close that gap — to turn a look into a feel you’ve actually confirmed. Once that’s understood, the revision rounds further down this page stop looking like setbacks and start looking like what they are: the process doing its job.
Sampling doesn’t start with a drawing. It starts with the factory understanding the goal — and the first sample is only as good as the brief behind it. Reference photos, an existing brush you like (and what specifically you like about it), the target user, the formula the brush has to work with, and the packaging direction all shape the first sample far more than a spec sheet does.

The most useful thing to know about the first sample: it isn’t meant to be the final product. Its job is to confirm direction — the shape, the density, the fiber choice, the ferrule size, the balance in the hand. A factory prioritizes getting those big variables right over finishing every cosmetic detail, because there’s no point perfecting a logo placement on a head whose density is about to change.
For brands: judge the first sample on the fundamentals, not the finish. “The handle color is slightly off” is noise at this stage; “the head is denser than I wanted” is the signal. Reacting to the wrong layer here is one of the most common ways a project adds an unnecessary round.
This is the stage brands most often skip, and it’s the one that prevents the most wasted rounds. A sample is a tool, and a tool has to be used to be evaluated. Look-and-approve, or worse, approve-from-a-photo, defers the real evaluation to after bulk is made — which is the most expensive place to discover a problem.
Actually use it: product pickup and payoff with your real formula, blending and control, comfort on skin, and how it reads visually next to the rest of your line. For brands: wash it, too, before you form a final opinion — a brush can behave differently after washing, and that behavior is part of what you’re approving. This is the heart of the whole process, and the place a factory can feel a project speed up or stall in a single email. The difference is the kind of feedback.
Feedback that stalls a sample is feedback about feelings: “too soft,” “feels cheap,” “not luxury enough.” It’s sincere, but a factory can’t act on it — there are ten ways to chase each, and most cost a round to guess wrong. Feedback that moves a sample describes the outcome you want: “more control near the lash line,” “less bloom after washing,” “higher product pickup,” “a bit more weight in the handle.” Outcome-language tells the factory what to change; feeling-language asks the factory to guess what you mean.

Almost every project has them, and a revision is not a failure — it’s the process working. What’s worth knowing is what they cost: each round generally adds a couple of weeks (we break the full timeline down separately), and the common revisions are predictable — density, hair length, head shape, handle finish, logo. In our experience, many first-time projects reach alignment within a small number of revision rounds, while projects with unclear, feeling-based feedback tend to continue much longer — which puts the round count back where Stage 4 left it: largely in the brand’s hands.
Here’s the trap: “looks good” is not an approval. A real approval is a specification, confirmed line by line — the brush specs, the materials and fiber, the finish, the packaging, the logo, the colors. Approving the impression of a sample while leaving the spec loose is how two parties end up remembering the approved brush differently once bulk arrives.

Approval flows into a lock: dimensions, fiber, ferrule, handle, and packaging are frozen as the reference for bulk. The reason this stage deserves a name is cost — once tooling, dielines, and material lots are committed, the price of a change rises sharply. A tweak that costs nothing at Stage 2 can cost weeks and money at Stage 7.
For brands: treat the lock as a real decision point. Anything you’re still unsure about is far cheaper to resolve in one more sample round than after the line is committed. The last checkpoint before bulk: a pre-production (PP) sample — sometimes called a golden or reference sample — made under production conditions and sealed as the standard the bulk run is checked against. It exists because an approved hand-sample and a full production run are not automatically identical, which is exactly why some bulk orders disappoint after perfect samples. The sealed reference is also what protects consistency on every future reorder.
When sampling runs long, it’s rarely the factory’s bench speed. It’s almost always one of a few things: unclear or feeling-based feedback, direction that changes mid-project, multiple internal stakeholders who haven’t aligned, packaging decisions arriving late, or simply waiting on approvals. Every one of those is on the communication side of the table — which is the same as saying it’s mostly controllable.
